Team Workflows and Collaboration

Lesson 1: Structuring Roles and Handoffs

Lesson Objectives

By the end of this lesson, students should be able to:

  • Define distinct roles in a team production workflow
  • Structure handoffs with clear deliverable definitions
  • Avoid the ambiguity that slows team production workflows
  • Apply handoff documentation practices for multi-contributor projects

Lesson Content

Defining roles in team production.

Common roles in team HeyGen production include: script writer (owns the text content and revisions), video producer (configures avatar, layout, voice, and generates the video), reviewer (evaluates output against quality and brand standards), and approver (final sign-off before publication). In smaller teams, one person may fill multiple roles – but defining which role they're filling at each stage keeps the workflow clear even when the same person wears multiple hats.

Clean handoffs between stages.

A handoff is clean when the receiving person knows what they're receiving, what they're expected to do with it, and what the acceptance criteria are. Ambiguous handoffs (a script shared in a chat with no context about what stage it's at or what feedback is wanted) create delays and back-and-forth that structured handoffs avoid.

Defining deliverable expectations.

At each stage, specify what a "done" deliverable looks like: a completed script includes intro, body, and conclusion with appropriate word count range; a generated video includes all scenes with no placeholder content and correct avatar/voice configuration; a reviewed video includes a written checklist confirmation or a list of specific issues found.

Handoff documentation in practice.

Simple handoff documentation doesn't require elaborate project management software – a shared brief attached to each video project (script-stage version, production notes, review status, approver sign-off) creates a clear audit trail that everyone involved can reference without having to ask for status updates.
